The starting point

What was happening before

The multi-location roofing enterprise came to us with significant challenges in lead quality, acquisition costs, and campaign scalability.

Broad traffic, weak geographic controls, and incomplete conversion tracking made it impossible to tie advertising spend to booked roofing contracts.

Primary campaign bottlenecks included:

  • Excessive acquisition costs averaging $267 per conversion
  • Broad keyword targeting pulling in unqualified research and job-seeker queries
  • Lack of offline conversion tracking to measure phone call quality and signed contracts
  • Multi-city campaigns competing internally for the same broad search terms

The account was spending heavily on low-intent search traffic without generating a consistent, predictable flow of booked roofing estimates.

The intervention

What we changed

Conversion Tracking & Account Architecture

We rebuilt conversion tracking around high-value business actions (phone calls over 60s, quote form submissions), implemented data-driven attribution, and established standardized campaign naming across all locations.

Dynamic Call Tracking + Offline Lead Sync → Data-Driven Attribution

This provided accurate, real-time feedback loops to optimize bidding algorithms toward qualified property owners.

Intent-Based Campaign Segmentation

Separating campaigns by city and service line eliminated keyword cannibalization and allowed surgical budget allocation toward highest-margin service areas.

City Campaign → Material / Service Sub-Group → High-Intent Match Types

Campaign segmentation included:

  • Dedicated search campaigns per city and service line (Replacement, Repair, Commercial, Inspection)
  • Distinct branded vs. non-branded campaign splits
  • Negative keyword lists separating emergency repair queries from full replacement buyers

This ensured replacement and repair searches received tailored ad copy and dedicated landing experiences.

Traffic Quality & Search Hygiene

Aggressive negative keyword lists and zip-code level bid adjustments removed non-buyer search traffic, drastically reducing wasted ad spend.

Negative keyword filters included:

  • Excluded competitor brand variations with low conversion history
  • Filtered out DIY, material pricing, and career-seeker searches
  • Tightened geographic radius to high-property-value homeowner zip codes

Performance Max in a Supporting Role

Performance Max was deployed in a controlled supporting role, utilizing first-party customer lists and high-intent audience signals to recapture qualified homeowners across Google properties.

Search Core (Intent Capture) + Performance Max (Audience Expansion)

Budget allocation remained strictly controlled to prevent Performance Max from cannibalizing core Search efficiency.

The outcome

Results

Google Ads performance scaled from 72 conversions at $267 each to 284.23 conversions at $95.86 each.

Cost per conversion dropped 64.1% while monthly conversion volume grew nearly 4x.

In parallel, company revenue increased from $423,310.65 (38 closed deals) to $1,103,533.03 (81 closed deals) — delivering a 160.7% year-over-year revenue surge supported by high-intent local demand.

Before

Broad Traffic → Limited Intent Segmentation → High Acquisition Costs ($267 CPA)

Unsegmented campaigns and loose match types attracted irrelevant search volume and inflated acquisition costs across regional markets.

After

City & Service Campaigns → Intent Controls → Full Conversion Tracking → Scaled Revenue ($95.86 CPA)

Search campaigns anchored to high-intent replacement and repair queries, supported by Performance Max with custom audience signals.
